A critical country selection bug in Partner Hub’s setup wizard caused widespread network misconfigurations, degrading the service experience for newly onboarded Webex customers.

Webex Partner Hub consolidates multi-tenant management into a single dashboard, reducing tool fatigue, maintenance, and licensing costs. However, this centralized model makes error-free onboarding workflows absolutely critical.

Webex Partner Hub Admins provision and manage multiple customer orgs, subscriptions, and trials from a single platform.

Context

Configurations made during customer provisioning allows mismatched location settings, leading to network configuration errors and high latency for Webex users.

Problem

When setting up new customer accounts, the system doesn't make sure the selected country matches the actual server region.

As a result, customer accounts get sent to the wrong regional servers, causing laggy, unreliable Webex performance.

Ensure country selection validation during customer onboarding to prevent mismatch in country selection data between steps without making it a hurdle for partners.

Goals + North Star

  • Validation checks and recovery between setup steps to prevent mismatched selections and conflicting location data across the account's network.

  • Pre-populated fields & active warnings ensure template regions match the selected platform, eliminating downstream call latency and network errors.

Key Insight 1: Lack of Error Prevention: The system fails to validate country selections during onboarding, allowing users to choose conflicting regions across setup steps without warning.

Key Insight 2: High Cognitive Load: Partners are forced to rely on memory because the original country selection from the template is not displayed in subsequent steps.In the Template Creation Wizard, it determines PSTN Carrier selections.

Key Insight 3: Systemic Inconsistency: Requiring two independent country selections creates data conflicts—the template country dictates PSTN carrier options, while the headquarters location dictates the server cluster provisioning.

I conducted stakeholder interviews and heuristic evaluations, to define existing friction points and additional problem constraints when updating for the customer creation flow.

Process + Key Insights

3 options for improving the country selection validation: toasts, inline messages, and making the country selection field read-only.

Initial Design Solutions

Option 1: Toasts
Great for presenting short information in real time, such as the country selection error message I was trying to implement, but faced concerns with insufficient error-handling and reactive validation.

Option 2: Inline Message

Grouping the error message with the input improved visual hierarchy, but the validation remained reactive. Additionally, the error recovery text cramped the layout, crowding nearby fields.

Option 3: Make field read-only

Pre-populating the country field using the selected customer template proactively prevents data mismatches, while making the input read-only stops partners from accidentally modifying it later in the flow.

Solution

By requiring country selection in the first step, the wizard dynamically filters template options to match.

If no valid templates exist for a selected country, the system proactively guides partners to create one before proceeding.

The country selection field on the Headquarters location screens would autofill based on the previously selected option and read-only to prevent accidental modifications.

To update the country selection, admins only have to update it in the first step of the wizard and it will reflect everywhere else.

Proactive error handling: Ensures country selection data is consistent, making the field read-only prevents partners from incorrectly modifying the field in one place only.

In-context support: Notifies partners on how to quickly diagnose, and recover, from errors when templates are unavailable right away.

Reduced cognitive effort: Partners have the available templates options filtered by the country a partner selects in the first step of the wizard.

This feature enhancement is now in production for Webex Partner Hub.

If I had more time…

Provide easier navigation back to the Customer Templates screen from the wizard. Currently, we only allow partners to navigate back to the Customer Templates screen if there are no templates and they want to create a new one.
